What began as a 10-person operation has grown into a 120-employee company operating in a 45,000-square-foot facility. As a smaller CM competing in an increasingly complex market, Imperial needed to deliver the same capabilities as larger manufacturers while maintaining flexibility and responsiveness for their customers.<\/em><\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><img fetchpriority=\"high\" decoding=\"async\" width=\"1024\" height=\"558\" src=\"https:\/\/d19m5rauv1cd5h.cloudfront.net\/wp-content\/uploads\/2025\/12\/10104229\/Imperical-Electronic-Sign-edit-1024x558.png\" alt=\"\" class=\"wp-image-19189\" srcset=\"https:\/\/d19m5rauv1cd5h.cloudfront.net\/wp-content\/uploads\/2025\/12\/10104229\/Imperical-Electronic-Sign-edit-1024x558.png 1024w, https:\/\/d19m5rauv1cd5h.cloudfront.net\/wp-content\/uploads\/2025\/12\/10104229\/Imperical-Electronic-Sign-edit-300x163.png 300w, https:\/\/d19m5rauv1cd5h.cloudfront.net\/wp-content\/uploads\/2025\/12\/10104229\/Imperical-Electronic-Sign-edit-768x418.png 768w, https:\/\/d19m5rauv1cd5h.cloudfront.net\/wp-content\/uploads\/2025\/12\/10104229\/Imperical-Electronic-Sign-edit.png 1280w\" sizes=\"(max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>The Challenge: Breaking Free from Batch Processing<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Imperial\u2019s original quality\u00a0control process relied on a batch AOI (<a href=\"https:\/\/kohyoung.com\/en\/automated-optical-inspection-technology\/\">Automated Optical Inspection<\/a>) system that created bottlenecks and delayed feedback on production issues.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cImperial originally had a batch system for AOI,\u201d explains Mark Bohacs, Engineering Manager. \u201cEvery time we ran a product through our system, we basically had to batch it and run it through one at a time. This meant we weren\u2019t getting immediate feedback on quality issues.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Mike Conte, Operations Manager, describes the impact: \u201cWe used to do a batch system, so they would run through SMT, then do AOI. We\u2019d have to wait and&nbsp;be like, oh, now we have a bad batch, we got to rework the entire job. Having the ability to do it inline and detect problems right away as they\u2019re occurring has been tremendous.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The company also recognized the need for\u00a0<a href=\"https:\/\/kohyoung.com\/en\/solder-paste-inspection-technology\/\">Solder Paste Inspection\u00a0<\/a>(SPI) as technology advanced. \u201cWe went with SPI because of the ever-changing technology, the finer pitches, the BGAs,\u201d Mike explains. \u201cWe needed the ability to make sure the prints were good beforehand to eliminate any type of rework. It\u2019s very key to make sure that\u2019s done properly at the initial step.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>The Selection Process: Choosing the Right Partner<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Imperial conducted an extensive evaluation of approximately three different vendors for both AOI and SPI systems. The decision to partner with Koh Young was driven by multiple factors.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cKoh Young stood out,\u201d Mark recalls. \u201cTheir ability to integrate with our printers, integrating upstream and downstream, and their true 3D imaging and quality allowed us much more detail to try to get to the root cause. The information was readily available in their Casemark product. It wasn\u2019t difficult to learn statistics and the information\u2014it was presented in a very easy-to-use format. Our operators love it.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The offline programming and repair station capabilities also played a crucial role. \u201cThe repair station and the offline programming are huge advantages that Koh Young provided that helped us make the decision much easier,\u201d Mark notes.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Mike emphasizes the importance of their existing partnerships: \u201cWe did extensive research and decided that Koh Young was the best partner for us. There were multiple vendors out there, but the presentation and the team at Koh Young was really helpful, and they&nbsp;worked well with our Panasonic team. All of our lines are Panasonic, so it was very beneficial to have that collaborative team between Panasonic and Koh Young.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Tony Conte, Founder and CEO, confirms that Panasonic\u2019s recommendation carried significant weight: \u201cWe have a long-standing arrangement with Panasonic, who recommended Koh Young when we went to put AOI and SPI inline. We\u2019re looking for that visionary stuff from the supply chain, especially from equipment manufacturers, because technology is changing so fast.\u201d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Understanding the Needs of a Contract Manufacturer<\/strong><\/h2>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">As a contract manufacturer building diverse products for multiple customers, Imperial needed exceptional flexibility. Mark explains the unique challenge: \u201cAs a smaller CM, we\u2019re able to handle the same thing that larger CMs do with the same equipment. We chose the Zenith UHS AOIs, because we wanted that capability to offer true vision and control of the board. We don\u2019t build a product, we make it\u2014and our product could be anything. Taller parts would get in the way, and Koh Young was very clear that we needed to understand what our product is. They didn\u2019t want to force you down a specific path because every customer and supplier is different. They were very responsive. Even with tech support, it\u2019s quick and easy to talk to them.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The remote support capabilities have proven particularly valuable. \u201cThey can connect with the machine remotely,\u201d Mark notes. \u201cWe can be with them right away and interact, and they can explain it. They\u2019ve been great at telling us,&nbsp;\u2018This&nbsp;is another way of solving that challenge.\u2019 They\u2019ve always come up with solutions each step of the way.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Imperial installed AOI systems on two existing lines first, which helped prepare the team for the fully integrated third line. \u201cWe were able to work with Koh Young before the third line was installed and get a better understanding of the&nbsp;programming and what we would look into,\u201d Mike explains. \u201cIt helped that we were able to get the Koh Young installed and learn the AOI before we did the full integration of our third line.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Ease of Use: Empowering the Entire Team<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">One of Koh Young\u2019s most significant advantages has been the user-friendly interface that enables non-engineering staff to effectively operate the systems.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cWhen you\u2019re dealing with non-engineering staff, having data that\u2019s very visual and very easy to navigate is critical,\u201d Mark explains. \u201cThey can see what they\u2019re looking at and understand why Koh Young says this isn\u2019t a good picture or the right image. They can see it right away, it\u2019s quick to get the information, and they\u2019re able to see the trends and what\u2019s happening. Every technician enjoys working on this.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Data-Driven Process Improvement<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The comprehensive data provided by Koh Young\u2019s systems, integrated through&nbsp;<a href=\"https:\/\/kohyoung.com\/ksmart-solutions\/\">KSMART<\/a>&nbsp;software, has transformed Imperial into a more data-driven organization.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cThe data has been tremendous,\u201d Mike states. \u201cThe feedback and being able to dial in the processes\u2014the efficiency we\u2019ve gained by our engineers constantly understanding what the system\u2019s looking for and how to maximize the runtimes. We\u2019re always getting a good look at the board, capturing all the data from anything we run.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Building a comprehensive component library has accelerated new product introductions. \u201cWe run a lot of products where customers use similar parts,\u201d Mike notes. \u201cBeing able to dial in our database of components and teach the machines every specific component\u2014down to the markings and any solder issues\u2014and building that library has been really critical. It\u2019s helped when we get a new product using similar parts. The programming time and getting everything set up initially has improved, so we\u2019re moving more efficiently and getting new products to the floor quicker.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The ability to monitor all three lines through KSMART provides unprecedented visibility. \u201cAll three lines are tied together,\u201d Mark explains. \u201cAll the feedback goes right back in there and is constantly updated. We can communicate with KSMART and deploy changes through all three lines.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Tony emphasizes the company\u2019s commitment to leveraging data: \u201cIn the last five to ten years, analyzing data has been a big part of our progress. All our engineering staff is into data collection and analysis and tweaking the process. We\u2019ve added quite a bit of engineering staff to our company, and it\u2019s given great results. They\u2019ve come up with processes and little 3D fixtures for manual assembly to make everything more quality-driven and accurate.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Root Cause Analysis and Process Control<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The detailed information provided by Koh Young\u2019s 3D imaging enables Imperial to quickly identify and resolve issues.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cWe\u2019ve been very successful with root cause analysis,\u201d Mark reports. \u201cAll equipment needs process control\u2014you need to make focused adjustments and process improvements very slightly to keep everything within parameters. Koh Young helps us immediately see drifts and changes in what we\u2019re seeing at the output of the equipment, so we can make adjustments and stay well within the control limits we expect.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Measurable Results: Transforming Operations<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The impact of implementing Koh Young\u2019s inline inspection systems has been substantial and measurable.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u2022&nbsp;<strong>Cycle Time Reduction&nbsp;<\/strong><strong>\u2013<\/strong>&nbsp;Tony provides the most striking statistic: \u201cRight now when the boards come off the whole surface mount line, they\u2019re going right to the next process. We found our cycle time was probably around 15 days to do a fairly complex board product through our whole process. Now it\u2019s around eight, nine days\u2014almost half. That\u2019s just a tremendous factor in overall business operations. You\u2019re turning inventory, you\u2019re turning dollars, you\u2019re meeting customer demand, you can offer shorter lead times.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u2022&nbsp;<strong>Quality Excellence&nbsp;<\/strong><strong>\u2013<\/strong>&nbsp;The company has achieved exceptional quality levels. \u201cOur quality rating is outstanding&nbsp;at&nbsp;99.9, 99.8%,\u201d Tony states. \u201cIt\u2019s all due to the equipment, the staff, the engineering staff. Our whole company is dedicated to quality. We have weekly meetings, monthly meetings, quarterly meetings with the staff to review the constant importance of quality.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u2022&nbsp;<strong>Operational Efficiency&nbsp;<\/strong><strong>\u2013<\/strong>&nbsp;Mark summarizes the operational improvements: \u201cIt\u2019s basically being able to control the product immediately. We\u2019re not batching it and then seeing that there\u2019s a thousand boards at the end of the line that need to be adjusted or controlled. What that does is it allows us quicker time to turn around for our customers. Customers are happy because they see the product right the first time, they\u2019re getting it quicker, and we\u2019re making the product right the first time.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Tony adds: \u201cNot only do we get more out of the assets, but the quality of the products and the less rework we\u2019re doing throughout the process has improved. We\u2019ve eliminated errors&nbsp;and accelerated&nbsp;the&nbsp;process\u2014it\u2019s multifold.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Throughput and First Pass Yield<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cBy adding Koh Young\u2019s SPI and AOI system, everything is&nbsp;inline,&nbsp;and we have immediate feedback,\u201d Mark explains. \u201cWe\u2019re reducing errors in the process, improving first pass yield, and we can analyze and get to the root cause earlier than later. It\u2019s helped with efficiency, throughput, and first pass yield.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Technology Leadership<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Imperial views Koh Young as a technology leader in the inspection market. \u201cKoh Young definitely is the market leader,\u201d Mark declares. \u201cTechnology-wise, it is truly 3D. The images, the quality, the data&nbsp;are all&nbsp;very simple to use. It provides us quick answers and the right answers so we can focus on what needs to happen rather than looking for a solution.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Tony reinforces this view: \u201cThe ability to have equipment that can identify problems, placement accuracy and so forth, is critical to our success. Parts are getting smaller and smaller, and we need suppliers investing in R&amp;D and telling us what\u2019s coming along.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>The Partnership Experience<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Beyond the technology, Imperial values the ongoing partnership and support from Koh Young.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cExperience has been great,\u201d Mike summarizes. \u201cI think we\u2019ve gotten everything we\u2019ve asked for from Koh Young. The teams we\u2019ve worked with have been great. It\u2019s really improved our whole process in the factory and reduced our lead times. Whenever we have any issues, if we\u2019re struggling with a component, we\u2019re on the phone with Koh Young. They have techs that are always helping us\u2014\u2019hey, this is what you should be looking for, this is the best we can do on this part.\u2019 It really has been very helpful dealing with everybody at Koh Young.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">Mark emphasizes the responsiveness: \u201cEven with tech support nowadays, if there\u2019s a question or challenge we have, it\u2019s quick and easy to talk to them. They\u2019re very responsive, and it\u2019s been fantastic all along.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Looking Forward: Building for Growth<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The investment in Koh Young technology is part of Imperial\u2019s broader growth strategy.<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">\u201cWe want to expand our customer base throughout the Northeast region,\u201d Tony explains. \u201cWe\u2019re on a marketing push to accomplish that, potentially having a larger facility and adding more equipment to support more demand. We feel like we have an excellent track record and a lot to offer. We\u2019re a very flexible organization working closely with customers on demand issues.\u201d<\/p>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">The advanced inspection capabilities serve as a competitive differentiator. \u201cWhen we bring customers in today, they\u2019re astonished at some of that equipment,\u201d Tony notes. \u201cThey haven\u2019t seen it in that regard. We probably have some of the best lines in Connecticut. They see that automation, how it works, how good product flows through, bad product gets put to the side and reviewed. The ability for the machines to adapt\u2014that\u2019s a good catch but it\u2019s acceptable, and not have that catch be recognized again\u2014further enhances our ability to enhance throughput and on-time delivery.\u201d<\/p>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Conclusion<\/strong><\/h1>\n\n\n\n<p style=\"font-size:22px;font-style:normal;font-weight:300\">For Imperial Electronic Assembly, partnering with Koh Young has been transformational\u2014delivering measurable improvements in cycle time, quality, throughput, and operational efficiency while positioning the company for continued growth.&nbsp;As Tony concludes: \u201cIt was an absolutely outstanding decision to do this.
